Procurement teams negotiate part prices to the penny, yet freight and logistics — often 5–10% of landed cost — frequently escape the same rigor. Start by Mapping the Network

You cannot optimize what you have not mapped. Document your lanes, volumes, modes, carriers, and costs end to end. This baseline almost always reveals surprises: redundant lanes, chronic expedites on specific routes, imbalanced inbound and outbound flows, and facilities positioned far from demand. Network design — where you hold inventory and how goods flow — is the highest-leverage decision in logistics.

Optimize Mode and Consolidation

Mode selection is a constant cost-versus-speed trade-off. Many shippers default to expensive expedited or less-than-truckload shipments when consolidation, mode shifts, or better planning would serve the same delivery date for far less. Consolidating shipments, building multi-stop loads, and shifting predictable volume to lower-cost modes can reduce freight spend substantially without hurting service.

Rationalize Carriers and Rates

A fragmented carrier base weakens your negotiating position and complicates management. Consolidating volume with a smaller set of strong-performing carriers improves rates, capacity assurance, and accountability. Benchmark rates regularly, and use a structured bid process rather than accepting annual increases by default.

Attack Expedite Freight at the Root

Expedited shipping is a symptom, not a cause. Each expedite traces back to a planning miss, a supplier delay, or a demand surprise. Track expedite frequency by root cause and fix the upstream problem — better forecasting, supplier reliability, or safety-stock placement — rather than treating premium freight as a cost of doing business.

Measure, Then Sustain

Establish the metrics that matter: cost per unit shipped, on-time delivery, expedite ratio, and freight cost as a percentage of revenue. Review them regularly and hold the network to them. Logistics optimization is not a one-time bid event — it is an ongoing discipline that compounds savings and reliability year after year.
